Diagnose before facilitating.
The working sessions are the visible part. The discovery that precedes them is what makes them useful.
- Sponsor and team-leader brief. What the team is for, what is not working, and what would count as progress.
- Confidential discovery interviews. Individually, with every team member. Themes are reported; attributions are not.
- Team diagnostic. The pattern the interviews reveal, played back to the team as a starting point rather than a verdict.
- Facilitated working sessions. On the real disagreements, not on abstractions.
- Individual coaching where required. Some team issues are two relationships, not seven.
- Operating commitments. Specific, written, and owned — decision rights, escalation, and how the team will handle disagreement.
- Follow-up and review. Whether the commitments survived contact with the next difficult quarter.
Themes are shared. Attributions are not.
